Is a 25.5 inch seat too deep for a shorter person?

It can be. Depth guides put 18 to 21 inches under about five foot four and 24 inches and up above five foot ten. At 25.5 inches a shorter sitter's feet will lift off the floor unless a bolster goes behind the back, which is one of the things the two included bolsters are for.

Are the orange bolsters fixed?
